Farming is not merely planting crops or raising animals. It is the careful coordination of land, water, climate, labour, capital, livestock, crops and markets. It is both biological science and economic strategy. At the centre of it all lies one persistent challenge, the dilemma of a farmer. The dilemma is this: WHAT SHOULD BE PRODUCED, HOW SHOULD IT BE PRODUCED, AND IN WHAT ORDER SHOULD DECISIONS BE MADE? MURIKUZVIITA SEI? Too often, farmers reverse the natural order of planning. They chase the market before understanding their land. They buy inputs before designing a system. They treat farming as a reaction instead of a structured process.
Yet agriculture rewards order, not impulse.
1. Farming is a system, not an event
A farm is a living system made up of:
• Soil and vegetation
• Crops and pastures
• Livestock and wildlife
• Water resources
• Infrastructure and machinery
• Labor and management
Each component affects the other. When one decision is made incorrectly, the consequences ripple through the entire operation. For example, in crop nutrition, one cannot apply Ammonium Nitrate (AN) before applying a basal fertilizer such as Compound D. Compound D is designed to supply nitrogen, phosphorus and potassium at planting, supporting root establishment etc. AN is a top-dressing fertilizer meant to stimulate vegetative growth after roots are already developed.
If AN is applied first:
• Crops may develop lush leaves.
• Roots remain poorly established.
• The plant becomes vulnerable to drought and nutrient stress.
• Yields decline despite high input costs.
The procedure matters. The same principle applies to livestock. One cannot buy animals before:
• Assessing grazing capacity.
• Planning feed supply.
• Ensuring water availability.
• Establishing proper housing and disease control systems.
Farming demands sequence. Sequence protects productivity.
2. Land-use planning comes first
Before market research, before purchasing seed or animals, before borrowing money land-use planning must come first. Land-use planning answers the foundational question:
What is this land naturally capable of supporting?
This involves evaluating:
• Soil type and fertility
• Rainfall patterns
• Water sources
• Topography
• Temperature range
• Natural vegetation
• Carrying capacity for livestock
For instance:
• Sandy soils with irrigation may be excellent for horticulture.
• Heavy clay soils may favour pasture and livestock.
• Sloped land may be better suited for grazing than cropping.
• Semi-arid regions may favour drought-tolerant livestock such as goats over intensive crop production.
If land-use planning is ignored, farmers may attempt enterprises that the land resists. No amount of fertilizer or medication can permanently overcome ecological mismatch. Land is more permanent than markets.
3. The common mistake: market research before land assessment
Many farmers begin by asking:
“What is selling well right now? Chii chirikufamba?”
Suppose a farmer discovers:
• Beef prices are high.
• Maize demand is strong.
• Eggs are scarce in urban markets.
Excited by the opportunity, the farmer may rush to establish:
• A feedlot.
• A large maize field.
• A poultry unit.
But what if:
• The land has low grazing capacity?
• There is no reliable water source?
• Feed production is insufficient?
• The soil is poorly suited to maize?
• Disease risk is high?
Market demand does not change soil texture. It does not increase rainfall. It does not deepen topsoil. When market research comes before land-use planning, the farmer risks building a system that the land cannot sustain.
4. An illustrative scenario
Imagine a farm with:
• Fertile loamy soils
• Good irrigation
• Moderate temperatures
• Limited grazing land
Land-use planning indicates:
• High suitability for vegetables.
• Moderate suitability for small livestock like poultry.
• Low suitability for large cattle operations.
After proper assessment, the logical plan may be:
• 60% horticultural crops
• 20% poultry
• 20% support infrastructure and rotation areas
Now suppose market research reveals:
• High demand for maize.
• Rising beef prices.
If the farmer abandons the land-use plan and converts the farm entirely into maize and cattle production:
• Irrigation infrastructure becomes underutilized.
• Grazing pressure exceeds carrying capacity.
• Feed costs increase.
• Soil fertility declines under monocropping.
• Profit margins shrink over time.
The farmer responded to the market, but ignored the land. This is the dilemma.
5. Crops and Livestock: integrated thinking
True farming integrates crops and animals.
• Crop residues can feed livestock.
• Livestock manure can fertilize crops.
• Pastures can restore soil structure.
• Rotations can reduce disease pressure.
If land-use planning is done properly, the farmer can design a system where:
• Crops support animals.
• Animals support crops.
• Risk is spread across enterprises.
• Income flows throughout the year.
Without planning, enterprises compete for resources instead of complementing each other.
6. The role of market research
Market research is the economic filter of a farm plan, not the starting engine.
Its true role is to convert an already sound land-based production plan into a profitable business decision. In simple terms: Land-use planning tells you what you can sustainably produce. Market research tells you which of those options you should sell, to whom, and under what conditions.
Why market research is essential (its real significance)
Once land-use planning has identified suitable enterprises, market research becomes critical because it:
• determines income potential, not biological suitability
• guides enterprise focus (e.g. which crop, which class of livestock, which production model)
• defines quality, volume and timing requirements
• links the farm system to buyers and cash flow
Its core value is that it answers commercial questions such as:
• Who exactly will buy?
• At what price?
• In what quantities?
• At what time of the year?
• Under what quality standards and contracts?
Without market research, a farm can be technically correct and still fail financially.
So market research is not optional.
It is a profit-shaping tool.
Why market research must come after land-use planning? Because markets do not change the productive capacity of land. Market research only works correctly when it is applied inside the physical and ecological limits already defined by the land. If it is done first, it answers the wrong question.
It answers:
“What is selling well right now?”
But farming must first answer:
“What can this land produce reliably, cheaply and sustainably?”
When market research is conducted before land-use planning, the farmer selects enterprises that are:
• commercially attractive,
• but ecologically misaligned.
This produces a structurally weak farm system.
The technical reason for the sequence
Land-use planning establishes hard constraints:
• soil capability,
• water availability,
• climate suitability,
• carrying capacity,
• scale limits.
These are non-negotiable biological limits.
Market research, on the other hand, works with soft and changing variables:
• prices,
• buyers,
• trends,
• consumer preferences.
If market research is done first, it becomes a driver of enterprise choice. If market research is done after land-use planning, it becomes a selector among already viable options. That distinction is fundamental. The hidden danger when market research leads the process is that when a farmer starts with the market, they design the farm around demand rather than around land capability.
This causes:
• inflated input use (feed, fertiliser, chemicals, irrigation),
• rising unit production costs,
• increasing technical complexity,
• and fragile profit margins.
The farm survives only while:
• prices are high, and
• conditions remain favourable.
The moment the market softens, the system collapses, because it was never built on natural advantage.
What market research should actually do after land-use planning
After land-use planning has identified, for example, that the land is suitable for:
• vegetables,
• poultry,
• and goats,
market research then performs its proper function:
• Which vegetable lines have stable buyers?
• Is it contract production or spot market?
• Which production window pays best?
• Are broilers or layers more bankable under local demand?
• Is goat production better positioned for meat or breeding stock?
7. The cost of reversing the order
When farmers reverse the sequence, market first, land second, they face:
• Overgrazing and land degradation.
• High feed costs.
• Soil fertility decline.
• Pest and disease outbreaks.
• Financial stress.
• Abandoned projects.
Similarly, when procedures are reversed at the operational level, like applying AN before Compound D, the biological system weakens. Agriculture punishes disorder.
8. Resolving the Dilemma
The dilemma of a farmer is resolved through disciplined thinking:
1. Assess the land.
2. Design land-use allocation.
3. Determine carrying capacity.
4. Plan crop-livestock integration.
5. Then conduct market research.
6. Finally, implement correct production procedures in proper sequence.
Farming success is not about chasing what is popular. It is about building a system that the land can sustain and the market can reward.
The wise farmer understands:
• Soil cannot be negotiated with.
• Rainfall cannot be persuaded.
• Animals must be fed daily.
• Crops follow biological laws.
• Markets fluctuate.
But good planning reduces risk. In the end, the farmer’s dilemma is not between crops and livestock, nor between land and market. It is between impulse and discipline. And in agriculture, discipline always yields better harvests.
NB: Someone might say, “What if I just put up a greenhouse?” Do not be naïve. Don’t you know that installing greenhouses is a manipulation of environmental conditions? What makes you do that? Is that not land-use planning?
